THE OPERATING SYSTEM
The pattern is always the same — ambiguous brief, competing priorities, unclear tickets. The operating system fixes those three things first. Everything else speeds up from there.
Discovery before delivery. Every engagement starts with a week of discovery. Assumptions mapped, risks prioritised, success metrics defined before anyone writes a line of code. Most projects skip this. Most projects miss.
North star first, roadmap second. I define the metric that matters before I touch the roadmap. If the team can't name the one number that moves, the roadmap is theatre.
Ticket quality is the delivery system. AC, edge cases, QA steps — baked in from day one. Engineers ship faster when the spec leaves nothing to guess.
AI end-to-end, not as a feature. I use AI across discovery, PRDs, ticket refinement, edge case generation, release notes, decision logs. Not because it's novel — because it's faster and better. The teams I work with learn to do the same.
Decisions logged, not debated. Every key decision gets a one-page log — what, why, trade-offs, who signed off. The same debate never happens twice.
Weekly cadence, async-first. Meetings are capped. Updates are written. The team ships, I unblock. No status theatre from day one.
